Case Studies

One story per brand: the situation, the moves, and what changed. Starting with the one I run today.

Case 01 · Healthy meal subscription app · Riyadh

A healthy-eating brand built from zero, sold only through its own app.

Co-Founder · Head of Marketing & Growth · 2024 – Present

0+App registrations
0%Revenue growth, 2025 vs 2024
0+People in the team
0+Business systems built with AI
The situation

No shop, no aggregators, no walk-ins.

A crowded, price-driven market. A cloud kitchen, delivery only, and the app as the one place to buy.

Move 01 · Brand

Healthy eating as a shared lifestyle, not a diet.

One idea across identity, packaging and voice: “We live it together” · بنعيشها سوا.

Move 02 · Product as marketing

When the app is the only store, the app is the pitch.

Every pre-purchase question became a feature: a goal-based plan finder, calorie view, 400+ weekly-refreshed dishes, and swaps five days ahead.

Move 03 · Acquisition

Paid social in, owned channels to close.

Meta and TikTok bring people in, Adjust decides where the next riyal goes, and owned links carry them to checkout.

Move 04 · Retention

Keep people by giving them control, not discounts.

Freeze, plan switching and delivery control remove reasons to cancel. CleverTap journeys and a 1 point = SAR 1 loyalty program reward staying.

The AI operating system

Growth at this pace needed systems, without hiring engineers. I designed and shipped them with AI tools. Real screens from live use, with customer data and business numbers blurred. Click any screen to enlarge.

Problem

Numbers lived in Excel exports and took days to assemble.

What I built

A live analytics platform reading straight from the database: daily pulse, sales, subscriptions, mix, cohorts, CAC and LTV.

Result

Leadership reads the same numbers every morning. No BI tool and no analyst needed.

Daily pulse
Daily pulseRevenue, subscriptions, discounts and new subscribers for any day, with month-over-month comparison.
Executive dashboard
Executive dashboardSubscriptions, new vs returning, revenue, ARPU and CAC in one live view.
Trends
TrendsRevenue and new-subscriber trends split by new vs returning customers.
Problem

Pricing, plan mix and ad spend were decided by gut feel.

What I built

Sales analysis by new vs returning customers, subscription mix by plan, meals, duration and gender, and CAC, LTV and payback tracking.

Result

Pricing, menu and ad-spend decisions are tied to unit economics and checked every month.

Sales analysis

Subscription mix
Subscription mixPlan, meal, duration and gender mix, with a 12-month trend for each.
CAC, LTV and payback

Problem

Every customer got the same message.

What I built

Automatic daily segmentation: loyalty tiers, activity status, value bands, behaviour and churn-risk scoring, plus a full customer 360 card.

Result

Every campaign targets a defined segment with its own offer and timing.

Segments and movement

Customer 360
Customer 360One card per customer: value, subscriptions, segment tags, goals and full history, searchable by phone or name.
Segment matrix

Two-axis segmentation
Two-axis segmentationActivity status and value band side by side, with loyalty distribution.
Problem

Win-back was guesswork and leaned on discounts.

What I built

Cohort retention, win-back windows, returner patterns and plan-change tracking, connected to CleverTap journeys.

Result

Renewal and win-back messages are timed by behaviour, not blanket discounts.

Cohort retention
Cohort retentionMonthly cohorts for all subscribers and first-time subscribers, tracked month by month.
Win-back window

Returner patterns
Returner patternsReturning customers grouped by their gap between subscriptions.
How customers evolve
How customers evolveUpgrades, downgrades and plan changes across the base.
Problem

Complaints were scattered across WhatsApp and calls.

What I built

A ticketing system with complaint categories, priorities, 12-hour SLAs, team routing and the customer’s full context on every ticket.

Result

Every complaint is tracked to closure, and customers with an open issue are kept out of marketing until it is resolved.

Live ticket queue

Ticket with customer context
Ticket with customer contextOpening a ticket shows the customer’s value, segment and signals, so service treats a loyal customer accordingly.
Structured intake

Case 02 · Food storage & kids' feeding products · Egypt

A homeware brand built from scratch, from the factory to the hypermarket shelf.

Marketing & Strategy Lead (shareholder role) · 2021 – 2024

0xSales growth
EGP 4M→40MAnnual sales, start to finish
0+Key retail accounts
0 → 1Brand and channels built from nothing
The situation

Good products, no brand, no route to market.

Plastic food storage in Egypt is a crowded, price-led category, mostly bought without a brand in mind. Banana started from zero: no name customers knew and no distribution to put the products in front of them.

Move 01 · Brand

A brand for kids and the mothers who pack their lunch.

I built Banana around the family table: products children love to use and mothers trust with their food. Bright colours, playful kids' ranges like Jungle, and a clear food-safe promise turned a commodity into something people ask for by name.

Move 02 · Range

A range that fills the whole day.

Lunch boxes in every size with dividers, lock-lid storage, cups, bottles, plates and serving trays. A full range gives retailers a reason to give the brand a proper shelf, and gives families a reason to buy the next piece.

Move 03 · Distribution

Into modern trade, one key account at a time.

I built the channels the brand lacked, with modern trade as the priority. Banana entered 25+ key accounts, including Carrefour and HyperOne, and the shelf presence fed the brand. Sales grew from EGP 4M to EGP 40M.
